is Chris's blueprinton how to hire people.I'm going to switchover to Photoshop againbecause it said I'm goingto draw a little bit more.You layer the soccer.This all right.How do you hire people?I have a very specificway on how to hire people.And if you do this for peopleinside and outside the group,you'll mostly be OK.First, I just look at the work.I don't care where areyou from, how old you are?Man, woman, child, itdoesn't really matter,is the work pretty close?To what I want.So I need to haveclarity myself.Right and this is oneof those ones whereI'm going to draw really rough.On his hand grenades.No hand grenades has got to justbe close that have to be exact,but it's pretty close.If not, you're infor a world of hurt.So you have to have clarityon what is it you want?So doing style escapesmight help you.Oh, it looks like this.It sounds like that.So now we're close.If we're not close.Don't do it.And keep searching.So the resources that you haveavailable to you and Behanceand.Dribble and wherever elseyou find new creative people.Instagram, thoseare good places,so I would startwith a conversation.OK and this is really a step.I'm sorry, that shouldbe really stepped to.Here's step oneis the work match.does it match, OK, theconversation, the conversationI like to be in with talkingto people is, you know,are you available?Do you work freelance?No, I don't need work.I'm full time somewhere.OK, thank you.Done how much do you charge?I need to know if Ican afford you, right?How do you like to work?And then let them tell you.You know, tell me, tellme your dream client.Tell me your nightmare client.Well, my dreamclient is somebodywho really knows whatthey want, and they'reable to give me really carefullyarticulated art direction,and I like tocollaborate and I don'tmind doing lots ofrounds of revisionsbecause I want tomake you happy.OK, OK.The nightmare client givesme a project and says,you do whatever youwant, it walks away.Depending on howyou talk to thatanswer could be flippedfor dream and nightmare.I want to know, so howdo you like to work?You know, things I wantto know about revisions.Three visions responsiveness.Meaning I'll give you notes.I need 24 hours, I needseven days, I need to know.I want to terms.OK how do you get paid?How are you going to payme anything right now?Oh, 50% up front.Yeah 25.25 Perfect have you ever hadsomething that didn't work out,how did you resolve that?OK, I'm just askinglots of questions.This is called isit due diligence?This, as I'm tryingto imagine what it'slike to work with this person.I don't the communicationstyle, a lot of peoplethat you work with onlineare young and don't know howto communicate, or they're froma country where English is nottheir first language,so I just needto know of workaround that, or not.So now I know I can afford them.They do the right kindof work and now wecan engage in something.So the very firsttime I try somethingI might not wantto go a whole hog.I might say, OK, Igot a little project,so I like to do trial projects.Low commitment.Low risk.What's something small?Don't bring the very biggest.Project you've ever donein your life to this personand never workedwith him before,and this is really importantin terms of your budgeting.So I like it forpeople to tell mehow much they charge so Ican think about how much Ineed to charge.OK, so whatever they say,let's say they say 1,000.I'd love to do this, thank youvery much for considering me.I'm going to chargeyou $1,000 let'sjust say if I have todo this for a client,I'm going to do thistimes for at minimum.So the line item.For this work, right, Idon't need the K here.The line item for illustrationor logo designs and before,but then I have to add allother kinds of stuff for me.I'm going to add creativedirection, project managementoverhead, whatever.Add that all here,so this total isgoing to be much,much higher than this,and I'll tell youwhy a little bit.So let's just sayit's 14,000 now.Because sometimes thisperson does not deliver.Rather than stressing out,calling them nasty namesand saying you never work inthis town again, kind of thing.I cut my losses.I'm like, hey, this isn'twork, this didn't work out.I want to kill the project here.What's fair to you?OK, I pay $600.Cool maybe the nextone will work out.I got to move on to planB. Right who I thoughtwas my second best choice,I'm going to go with them,they've become my first bestchoice and I go to plan CDand I'm going to doeverything I can.So the stress?Stress is caused by underbudget, under budgeting.So they say the Beatleshave said money can buy,you love money,can't buy happiness.Well, money can buy youout of a lot of stressbecause I havethe resources now,I can just call itnumber two, number three.I've had to do thisin the real worldwhere my fourth option is theone that was the miracle play.And I burn so much money.So much money.Brought in whole teams,fired whole teams,brought a new team,fired those teamsand eventually foundthe right person.And here's the weird part.I'm going to tell you aboutmoney and money well spent.We brought in allthese experts supposedexperts had high day rates.Really high dayrates, these people.Couldn't solve the problem.Renders are takingtoo long to look at.Eventually, I askedenough people.Found this guy.Lives in Glendale.The guy in glendale, it'slike I'm $2000 a day.There's more than Ipaid anybody ever.It's like, I don'twant you to pay me,like, really, I'll do a littletest if you like the test.Well, let's dosomething together.So you're saying tome, is one personwilling to do a freetest for me that youcan do more than thisteam of seven peoplehave been having he?Yeah so I had two teamsrunning at the same time.Now plan B and plan c, whichis one guy he does the test.I'm convinced that thetest is good enough.Everybody else gets letgo, but it's not working.This one guy doesthe work of an army.The 2000 is the best2000 I ever spent.He was some kindof crazy genius.He really was.I mean, that's howwe do it, so youguys working witheach other, pleasedo your due diligence becauseI'm not Judge Judy here.I'm not going to settle this.Right because I don't wantto get in between you two.So just buyer beware.Now, some of you guyshave friendships,relationships in the real worldwith people in this group.That's probably agood place to start.People, you know,you like you trust.Give them a shot first.And if you need some help.Not that I want to become likea referral source for all of youguys, but if you're not sure.Just reach out to me, DM meand say, hey, I need thisand I'm thinkingabout that person.Do you know anything?Now, I might be able to pointyou in the right direction,I don't know.So I also want to say thatas you guys know this,this is a very small group.So one of the members bringsyou on to do something.Treat them well.Because if you don't,you're poison yourselffor an entire group.And sadly, this hashappened before.Right just like, you know.OK Chris, can you clarify howyou went from 4,000 to 14,000again?Yeah, I just addmy creativity tax.OK, I'll explain it.I'll explain it.So 4,000 is for the artist,and most of you guysjust did like what ittakes to do the work.And that was the mistake I madewhen I was 17 years old sellingt-shirts.I didn't account for my time.I didn't account for profit.When you pay everybody.There's no profit.How do you grow a business?So you know that once you payeverybody, including yourselfand everybody thattouches the project,you're supposed to haveanother 30% on top of that.So what's my time worthas a creative director?Worth something I haveto manage to project.And then I might have a projectmanager or a coordinator duckedin talking to the client,getting assets back and forth.They have to be paid something.And then there'sthe workstationsthe machines have to use, Ihave to add that in there, too.And once I figuredall that stuff,I have that 30% ontop of everything.On another call, ifyou guys like me,I can show you how to do a bid.Pretty straightforward.But I could do it.Is that is that clearenough for you, mo?Yeah, I thought I thought the14,000 was in relation to justin case you had to go tolike the fourth designerbecause one, twoand three failed.OK that's just straight up.So people who workon creative projectsare notorious forunderestimatingthe time and the difficulty.You know this becauseyou've done it.So sometimes whenthey say $1,000 to me?I'm not sure.And if it all goeswell, it'll be $1,000.But I've been around the blocka couple of times, right?So I know they'relike, oh, Chris,you asked to change thisone thing I got to do 1,200.I got to do 1,400 on you now.And I don't want to be like,unreasonable creative guybecause I've budgeted.So tight.The margins are so tight.The minute you change orblink, I'm in trouble.I don't want to do that.So then I have a realconversation with them,like, OK, that seemsreasonable or thatdoesn't seem so reasonable.Are you telling me thatbusiness and we justhave a conversation?So look, I'll pay you, butman, this has got to be it.You know, I only budgeted.So much for you.It should come in atthis budget and youlearn how to project manage.So one thing that I learnedfrom having a producerhelp us in the earlydays like year one.Was when thisproducer came in, shetold me, this is how youhave to build your project,even though you literallymight be doing all roles.The world doesn't care.So you might be the designeryou might be are directingyourself, you might bea creative director,you might be the onlyperson project managing thisand you might be the personwho drops off the tapeor delivery of the product.Bill, the line itemfor each personput in a reasonablerate for each personthat peoplerecognize, and that'show you do your estimate.Now that's justone way of bidding.There's like fivedifferent ways of bidding,but that's just one way.OK then I realize I'vebeen leaving a lot of moneyon the table.I can charge for thecomputers that I'm using,I can charge for thesoftware I'm using.She's like, oh, Yeah.Who's paying for that?And if it's a rush project,I'm charging for the meals,I'm charging foreverything I can think of.And they're OK.And that's paid offmy student loans.The first year.
